A channel that accelerates growth can also concentrate control over demand, access, settlement and economics outside the business.
One dependency can transmit several risks
01Business Reality
An e-commerce business can become dependent on one platform for discovery, orders and cash collection. A fee change, account restriction or altered ranking can then affect multiple parts of the business at once.
Use a hypothetical seller facing a temporary channel disruption. Do not identify a real platform or imply that any specific event occurred.
02Financial Mechanics
Measure concentration in revenue, contribution, cash receipts and inventory exposure. A large revenue share does not reveal the full financial impact if that channel has a different margin or settlement cycle.
Model a disruption through lost contribution, stranded stock, committed supplier payments and cash timing. Include scenario-dependent fees or reserves only as explicit assumptions; avoid treating all effects as independent when they share the same trigger.
03Decision Trade-offs
Diversification reduces some concentration risk but adds acquisition costs, integration work and operational complexity. A direct channel can improve control while taking time and capital to build.
Compare immediate diversification, staged experimentation and strengthening resilience within the existing channel. Preserve profitable scale advantages while putting a price on concentration exposure.
04CFO Perspective
Do not equate a strong recent performance with low risk. Ask which operating assumptions the business controls and how quickly it can respond if access or economics change.
Discuss risk appetite with leadership and allocate contingency funding accordingly. Diversification should have a commercial case and milestones, not become unlimited spending justified by fear.
05Practical Framework
Create a dependency register covering sales channels, fulfillment partners, suppliers and payment flows. Record exposure, triggers, warning indicators, recovery lead time and accountable owners.
Stress a temporary sales interruption and a permanent margin reduction. Define cash buffers, alternative routes, inventory responses and a rehearsal schedule for the contingency plan.
All numerical examples are hypothetical, not client results. Definitions, assumptions and business context affect the conclusion.
